In my current Dungeon World game, I have six PCs. It is unfortunately uncommon for everyone to be there at the same time. THis last Tuesday, I had three regular players gone, but two occasional players (meaning they don't have PCs in the game) were there. The logical solution was to have them play the PCs of two of the players that were not there.
In this case it worked pretty well. The PCs were fairly established in their actions and patterns and the players are all friends and have played together for years.
It was a fairly heavy role play session - a lot of discussion on actions and consequences.
I don't think it would have worked as well with new or unfamiliar players - but in this case the game goes on.
